Managing a hybrid team day to day: what really works

Hybrid work has taken hold, but managers have rarely been trained for it. Managing a team split between on-site and remote calls for new reflexes. Here is what works concretely, beyond the broad principles.
Clarify the rules of the game
Vagueness is the enemy of hybrid. Which days at the office, which availability slots, which channels for what: the more explicit the rules, the less energy the team wastes guessing. Write them down, share them, and stick to them.
Protect gathering moments
Hybrid does not mean the end of the collective. On the contrary: when you no longer see each other by default, you must make reunions happen. Regularly book a place to gather the team, for important decisions, workshops and the informal connection that does not happen through a screen.
Steer by results, not presence
The reflex of control through presence no longer makes sense remotely. Set clear objectives and evaluate on results, not on visible time spent. This trust is the foundation of a hybrid team that works — and a powerful driver of engagement.
Ensure fairness between on-site and remote
The classic risk: those at the office capture attention, the others disengage. Make sure information flows to everyone, that meetings truly include remote participants, and that decisions are not made "in the corridor".
In short
Managing a hybrid team rests on a few solid reflexes: clear rules, deliberately created gathering moments, steering by results and genuine fairness between on-site and remote. The venue remains a key tool — no longer as a daily constraint, but as a chosen rallying point.
